5 Questions to Ask Before Trusting Any AI Vendor
AI vendors promise efficiency and intelligence. But few will tell you what happens to your data once it enters their system.
Every week, a new AI tool promises to revolutionize some part of your business. Smarter customer service. Faster content creation. Better analytics. The pitches are polished. The demos are impressive.
But behind the demos, there are questions that most businesses never ask — and most vendors hope you won’t.
1. What happens to my data?
This is the most important question, and the one most often glossed over. Specifically:
- Is my data used to train the model? Many AI tools use customer data to improve their algorithms. That means your proprietary information could influence outputs for your competitors.
- Where is my data stored? On-premise? Cloud? Which region? This matters for compliance and sovereignty.
- Can I delete my data? If you stop using the tool, can you ensure your data is fully removed from their systems?
If a vendor can’t give you clear, specific answers to these questions, that’s a red flag.
2. How does the AI make decisions?
“AI-powered” means very different things. Some tools use simple rule-based logic branded as AI. Others use complex models that even their creators can’t fully explain. You need to know:
- What type of AI is involved? Machine learning, large language models, rules engines — each carries different risks.
- Can you explain the decision logic? If the AI is making decisions that affect your clients or operations, you need to understand — or at least audit — the reasoning.
- What’s the error rate? Every AI system makes mistakes. The question is how often, and what the consequences look like when it does.
3. What access does the tool require?
AI tools are hungry for data. The more data they access, the better they perform — at least in theory. But broad access means broad exposure:
- What integrations does the tool require? Email, CRM, file storage, calendars — each integration is a potential exposure point.
- What permissions does it need? Read-only, or read-write? Can it modify data, send communications, or take actions on your behalf?
- Is the access auditable? Can you see what data the tool accessed and when?
4. What happens when something goes wrong?
No system is perfect. What matters is what happens after a failure:
- What’s the incident response process? If the AI makes a damaging error or there’s a data breach, how quickly will you know? What’s the remediation plan?
- What’s their liability? Read the terms of service carefully. Most AI vendors limit their liability to the amount you’ve paid them — which is often a fraction of the damage an incident could cause.
- Do they carry cyber insurance? If a breach on their end affects your business, is there coverage?
5. Who else is using this tool — and can they see my data?
Multi-tenant AI systems serve many customers simultaneously. In well-designed systems, data is isolated. In poorly designed ones, it isn’t:
- Is my data isolated from other customers? True data isolation vs. logical separation — these are very different things.
- Are there shared models? If the same model serves multiple customers, cross-contamination of insights is a real risk.
- What compliance certifications does the vendor hold? SOC 2, ISO 27001, HIPAA — these aren’t guarantees, but their absence is telling.
The bigger picture
Vendor evaluation isn’t just a procurement task. It’s a risk management exercise. Every AI tool you bring into your business is a potential vector for data exposure, operational errors, and compliance violations.
